AI Operating Architecture
Build the operating capacity. Keep the judgment human.
Jim works with a select number of owner-led organizations to determine where AI should change how work moves through the business—and where human authority must remain clear.

The Work
This is not an AI tools exercise.
Operating premise
Technology enters after the work has been understood. The first task is to examine how decisions are made, how information moves, where attention is repeatedly consumed, what authority cannot be delegated, and what measurable result would justify change.
01The Operating Question
Begin with the business as it actually operates.
Before a model, agent, or platform is selected, the underlying operating system of the organization must be made visible.
Where does valuable work slow, repeat, fragment, or depend unnecessarily on one person?
What information is required—and which source should be trusted?
What may AI observe, draft, recommend, or execute?
Where must a person retain judgment, approval, relationship, or licensed responsibility?
What operating result will determine whether the change is worthwhile?
02The Architecture
Design the work before selecting the technology.
Each priority workflow is defined as an operating system with clear inputs, authority, controls, records, outputs, and exceptions. Technology is then chosen against that design.
Trigger
What begins the work, and what must already be true before it starts?
Information
What context, evidence, and data are required—and where do they come from?
Authority
What may the system do, what requires approval, and who carries the decision?
System of record
Where does the authoritative state live, and how is it kept coherent?
Output & exception
What should be produced, and what happens when confidence or conditions fall outside the standard?
Measurement
How will time, quality, throughput, attention, risk, and economic effect be assessed?
03Human Authority
Autonomy should be earned, bounded, and reversible.
The objective is not maximum automation. It is reliable operating capacity with visible responsibility for what follows.
Observe
Surface information without changing the work.
Draft
Prepare an output for human review.
Recommend
Propose a course of action and show its basis.
Act with approval
Execute only after an authorized person decides.
Operate within bounds
Act inside defined limits, with monitoring and escalation.
04The Engagement
A disciplined path from operating question to working system.
The scope follows the organization. The sequence remains deliberate so that implementation is tied to a real workflow, a responsible owner, and an observable result.
Operating Opportunity Review
Identify the workflows, bottlenecks, decisions, data, baseline economics, and human-risk boundaries.
AI Operating Blueprint
Design the future-state workflows, human authority model, system-of-record architecture, implementation priorities, controls, and business case.
Implementation Partnership
Build or coordinate the selected systems, test them, train the organization, manage specialist partners, and move carefully through levels of autonomy.
Governance and Optimization
Monitor performance, exceptions, cost, risk, adoption, and changing model capabilities. Expand only where evidence supports it.
05Where It Fits
For organizations ready to change how work moves.
The work is most useful when operating complexity is real, leadership access is direct, and the organization is prepared to measure what changes.
Well suited
Owner-led companies with repeatable workflows, valuable institutional knowledge, measurable operating friction, and a decision-maker willing to remain directly involved.
Not the objective
A generic chatbot, an indiscriminate automation mandate, the replacement of licensed or relational judgment, or a technology purchase without an operating case.
06Jim's Role
One accountable operating relationship.
Jim remains directly engaged in the operating model, priorities, authority design, implementation decisions, and review of results.
Direct counsel joined to implementation.
The work begins with the person carrying the consequence. It then extends into the workflows, systems, roles, and controls that determine whether a new operating model can be trusted.
Where specialized engineering, integration, security, or organizational expertise is required, the team is assembled around the work and its responsibilities are made explicit. No technology is treated as the strategy.
Working Conversation
Begin with the operating question.
If the organization is carrying meaningful operating complexity—and leadership is prepared to engage directly—a first conversation can determine whether there is a fit.
